The first 60 days of a warehousing program are won in item masters, appointment rules, and a first physical count — not in the kickoff deck. A checklist you can hand to operations before the first inbound.
Kickoff decks do not receive freight. Item masters do. If you are standing up public warehousing or a dedicated contract block in Greater Cincinnati, treat onboarding as a go-live of data and rules, then freight.
This checklist is what we ask for before the first truck is useful. If you are leaving another provider, pair it with the transition playbook.
For every SKU:
If the master is "we'll send a spreadsheet later," later is when the first mispick happens.
Name the path: EDI 940, portal, email CSV, API. Name the backup when EDI is down. Name who at your company can approve a same-day add.
Retail programs need the routing guide in the building, not in a shared drive. Retailer compliance is an onboarding item, not a Q3 project.
Food and chemical programs that skip hold rules will invent them on the floor under pressure.
Schedule an opening count. Agree the unit of measure. Agree what "damage" means. Agree the email that goes out when book and floor disagree by more than a threshold you pick in writing.
Do not start a peak calendar on an uncounted building.
Share a real week of orders, not an average. Case pick, pallet out, VAS, returns. Peak season assumptions belong in onboarding if the start date is anywhere near your spike.
Name a single operations owner on your side and one on the 3PL side. Two owners is zero owners.
Cincinnati metro vs. Northern Kentucky is an onboarding decision if inbound mode or tax matters. Do not "start in any building and shuffle later" unless you like recounting.
Tour the door you will actually use: Hebron for CVG-adjacent freight, Florence for rail, Cincinnati for the north-bank network.
Pick ten outbound orders that represent the ugly cases — not the clean pallet-out. Watch them. Fix the master. Then open volume.
Onboarding is complete when a stranger on the night shift can receive, putaway, and ship your A SKU without calling you. Until then, you still have a project, not a warehouse program.
